The Art of Customer Interviews

Here's an uncomfortable truth: People lie to you. Not maliciously -- they're trying to be nice. If you ask "Would you use my product?", they'll say yes to avoid hurting your feelings.

This chapter teaches you how to extract truth from conversations -- how to ask questions that reveal what people actually do, not what they think you want to hear. Customer interviews are simultaneously the most valuable and the most misunderstood tool in a founder's validation toolkit. Done well, they reveal insights no survey or analytics dashboard can capture. Done poorly, they provide false confidence that leads you off a cliff.

The difference between good and bad interviews isn't charisma or communication skills -- it's methodology. You need a systematic approach to asking questions, listening for signals, and interpreting responses. The good news is that this methodology is learnable, and with practice, you'll develop an almost intuitive ability to separate genuine pain from polite encouragement.

Why People Lie (Without Meaning To)

Social desirability bias is one of the most well-documented phenomena in psychology. People systematically overreport behaviors they consider admirable and underreport behaviors they consider undesirable. In an interview context, this means that people will tell you what they think you want to hear, agree with suggestions to avoid conflict, and express enthusiasm they don't genuinely feel.

This isn't deception -- it's human nature. People want to be helpful, and they genuinely believe they're giving you useful feedback when they say "Yeah, I'd use that." The problem is that hypothetical intent is a terrible predictor of actual behavior. Research from the Journal of Consumer Research shows that stated purchase intent predicts actual purchase behavior only 30-50% of the time, and that's for familiar product categories. For novel products, the correlation drops even further.

Questions That Get Lies

  • "Would you use a product that does X?"
  • "Do you think this is a good idea?"
  • "Would you pay $50/month for this?"
  • "How much would you pay for this?"

These invite hypothetical answers. People are terrible at predicting their own behavior. A Harvard Business School study found that consumers' predictions about future product usage are wrong roughly 58% of the time.

Questions That Get Truth

  • "Tell me about the last time you had this problem."
  • "What have you tried to solve it?"
  • "How much did that cost you?"
  • "What happened after that?"
  • "Walk me through your current process step by step."
  • "What did you do when [specific situation] happened?"

These ask about real past behavior. People can't lie about what they've actually done -- or at least, their lies are much easier to detect when they have to provide specifics.

The Mom Test

Rob Fitzpatrick's The Mom Test provides three simple rules that transform customer conversations. The name comes from the idea that even your mom should be able to give you useful feedback if you ask the right questions -- and if even your mom's feedback is useful, you're asking the right way.

Rule 1

Talk about their life, not your idea

You're there to learn about their problems, not pitch your solution. If you find yourself explaining your product, you've failed. The moment you start pitching, you've switched from learning mode to selling mode, and every subsequent response will be colored by social pressure to validate what you just described.

Rule 2

Ask about the past, not the future

"When was the last time..." beats "Would you ever..." every time. Past behavior is the best predictor of future behavior. People can recall what they did last Tuesday with reasonable accuracy. They can't predict what they'll do next month with any accuracy at all.

Rule 3

Talk less, listen more

You have two ears and one mouth. Use them in that ratio. If you're talking more than 20% of the time, you're doing it wrong. The best interviews feel like the interviewee is telling you a story, not answering a questionnaire. Your job is to set up the story and then get out of the way.

The Deadly Question

"Do you think this is a good idea?" is the worst question you can ask. Your mom will say yes. Your friends will say yes. Strangers will say yes to be polite. None of that tells you anything useful.

Even more dangerous are questions that sound open-ended but actually lead the witness: "Don't you find it frustrating when X happens?" You've just told them the correct answer is "yes, that's frustrating." Instead, ask: "Tell me about the last time X happened. What was that like?" Let them define whether it was frustrating, inconvenient, or -- crucially -- not a big deal at all.

Real Interview Examples: Bad vs. Good

Theory is great, but you need to see what this looks like in practice. Here are two conversations about the same topic -- one that fails The Mom Test and one that passes.

Bad Interview: Pitching, Not Learning

Context: Founder building a project management tool for freelancers

Founder: "So I'm building an app that helps freelancers manage their projects. It'll have time tracking, invoicing, and client communication all in one place. Do you think that's something you'd use?"

Freelancer: "Yeah, that sounds really useful actually."

Founder: "Great! Would you pay $29/month for it?"

Freelancer: "Um, maybe? I'd have to see it first."

Founder: "What features would be most important to you?"

Freelancer: "Probably the invoicing. And maybe the time tracking."

What went wrong: Pitched first, asked hypotheticals ("would you"), asked about features instead of problems. The founder walked away thinking they'd validated demand for a project management tool -- but all they actually learned is that a polite person can nod along to a product pitch.

Good Interview: Learning, Not Pitching

Context: Same founder, same topic -- different approach

Founder: "Tell me about the last project you worked on. How did you keep track of everything?"

Freelancer: "I used a spreadsheet mostly. And Slack for client messages."

Founder: "What was the hardest part about managing that project?"

Freelancer: "Honestly? Chasing payments. I finished the work in March but didn't get paid until June."

Founder: "That sounds frustrating. What did you try to fix that?"

Freelancer: "I started requiring 50% upfront. Lost a couple clients but the ones who stayed actually paid on time."

What went right: Asked about real past behavior, discovered the actual pain (late payments, not "project management"), learned what they've already tried. The founder now knows that payment collection is a burning problem -- and that freelancers have already tried behavioral solutions. This insight completely reframes the product opportunity.

More Examples: Leading vs. Open-Ended Questions

Leading questions contaminate your data. They're the equivalent of a scientist adjusting their instruments to get the results they want. Here's how to reframe them:

The "Compliment Trap" Dialogue

Watch for compliments -- they're warning signs, not validation. When someone compliments your idea, your brain releases dopamine and you feel validated. But compliments are the junk food of customer feedback: they taste great and provide zero nutrition.

Compliments That Mean Nothing

"That's a really cool idea!"

"I could definitely see myself using that."

"You should totally build this."

"Let me know when it's ready!"

Translation: "I want to be supportive but I'm not going to do anything. I'll forget about this conversation by tomorrow."

Commitments That Mean Something

"Can I pay you now for early access?"

"I'll introduce you to our head of ops -- she needs this."

"When can we schedule a pilot?"

"Here's my calendar link -- let's talk again next week."

Translation: "I'm willing to invest time, money, or reputation. This matters enough to me that I'll take action."

The Fitzpatrick Test for Compliments

When you hear a compliment, mentally translate it: "That's nice, but you've just learned nothing." Then redirect: "Thanks! But help me understand -- when's the last time you actually dealt with this problem, and what did you do?" This pivots the conversation back to past behavior and concrete specifics, where the real insights live.

Jobs to Be Done: What Are They Really Hiring?

Customers don't buy products. They hire products to do a job. Understanding the job -- not the product category -- is the key to real insights. The Jobs to Be Done (JTBD) framework, pioneered by Clayton Christensen at Harvard Business School, is one of the most powerful lenses for understanding customer behavior during validation.

The fundamental insight of JTBD is that customers don't want products -- they want progress in their lives. They "hire" products to help them make that progress. When they stop making progress, they "fire" the product and hire something else. Your job as a founder is to understand what progress your customer is trying to make and design a solution they'll hire for that job.

The Famous Milkshake Example

McDonald's wanted to sell more milkshakes. Traditional research asked "How can we improve our milkshakes?" Better flavor? Bigger size? More toppings?

JTBD research asked: "What job are customers hiring milkshakes to do?"

Answer: Morning commuters were "hiring" milkshakes to make a boring drive more interesting and keep them full until lunch. The competitor wasn't Burger King's milkshake -- it was a banana, a bagel, or a podcast.

This reframing completely changed the strategy. Instead of competing on flavor or size (the traditional milkshake dimensions), McDonald's could compete on the "commute companion" dimensions: thick enough to last the whole drive, substantial enough to prevent mid-morning hunger, easy to consume one-handed. The competition wasn't other milkshakes -- it was other solutions to the "boring commute" job.

The Job Story Format

Use this template to capture the job your customers are trying to do:

When [situation/context], I want to [motivation/goal], so I can [expected outcome].

Example: "When I'm preparing for my quarterly board meeting [situation], I want to quickly show which experiments worked [motivation], so I can justify our pivot decision with data [outcome]."

Notice how the Job Story focuses on the situation and desired outcome, not the solution. This is deliberate. The job exists independently of any particular product. By framing your customer's need as a job, you avoid anchoring on a specific solution and remain open to discovering better ways to fulfill the same job.

Uncovering Jobs During Interviews

During customer interviews, listen for these JTBD signals:

Hiring Signals

  • "I was looking for something that could..."
  • "I switched to X because..."
  • "The reason I started using Y was..."
  • "I need to be able to..."

These reveal the moment of hiring -- the context and motivation that drove the customer to seek a new solution.

Firing Signals

  • "I stopped using X because..."
  • "The problem with Y was..."
  • "I went back to doing it manually because..."
  • "It wasn't worth the hassle of..."

These reveal why existing solutions fail -- the gaps and frustrations that create opportunity for you.

The Discovery Interview Script

Don't wing it. Go in with a script -- but be ready to follow interesting threads. The script is your safety net, not your cage. Think of it like a jazz musician who knows the chord changes: the structure gives you freedom to improvise without getting lost. Common Interview Mistakes to Avoid

Even experienced interviewers fall into these traps. Watch for them consciously during your first dozen interviews:

  • Talking too much: If you're speaking more than 20% of the time, you're interviewing wrong. Silence is your friend -- people will fill it with genuine thoughts if you let them.
  • Pitching your solution: The moment you start describing what you're building, the interview is over. Everything they say after that point is contaminated by social pressure.
  • Accepting vague answers: "It's kind of annoying" isn't useful. Dig deeper: "Can you give me a specific example of the last time that happened?"
  • Interviewing the wrong people: Make sure you're talking to your actual target customer, not adjacent personas. A CEO and a VP of Operations might work at the same company but have completely different problems.
  • Not recording or taking detailed notes: Memory is unreliable. Record (with permission) or take detailed notes. If you're relying on what you remember, you're relying on a biased, selective summary.

Synthesizing What You Learn

After 5-10 interviews, patterns should emerge. If they don't, your segment might be too broad. The synthesis phase is where interviews become insights, and it's where many founders stumble because they either try to synthesize too early (after 2-3 interviews) or too late (after 30 interviews, when they've forgotten the early ones).

Signs of a Real Problem

  • Multiple people describe the same pain unprompted
  • They're already hacking together solutions (spreadsheets, manual processes, multiple tools duct-taped together)
  • They can quantify the cost (time/money) without having to think hard about it
  • They get emotional when discussing it -- frustration, anger, resignation
  • They ask when your solution will be ready and how they can sign up
  • They offer to introduce you to others who share the problem

Signs of a Fake Problem

  • Everyone's problem sounds different -- no consistent pattern
  • Nobody's tried to solve it, even with simple workarounds
  • They can't quantify the impact and seem to be guessing
  • They seem politely interested, not excited or frustrated
  • They never follow up with you or respond to follow-up emails
  • They say "that would be nice to have" rather than "I need that"
Look for the "Hair on Fire" Problem

The best problems to solve are ones where customers are in so much pain they're already hacking together solutions -- cobbling together spreadsheets, manual processes, or multiple tools to do what your product could do in one click. That's the "hair on fire" signal.

When you find a hair-on-fire problem, the sales conversation transforms. Instead of convincing people they have a problem, you're offering relief from a problem they're already desperately trying to solve. The customer acquisition cost drops dramatically because you're not creating demand -- you're channeling existing demand. This is the difference between a "vitamin" (nice to have) and a "painkiller" (must have), and it's the single strongest predictor of product-market fit.

How Many Interviews Are Enough?

A question founders ask constantly: "How many interviews do I need?" The honest answer depends on when you reach saturation -- the point at which new interviews stop generating new insights. In practice, this usually happens between 8 and 15 interviews within a well-defined customer segment. If you're still hearing completely new information after 15 interviews, either your segment is too broad or you're not asking consistent enough questions.

A practical guideline: plan for 12 interviews in your first round. After every 3-4 interviews, do a mini-synthesis: what patterns are emerging? What's surprising? What questions should you add or remove? This iterative approach keeps your interviews focused and prevents the common mistake of conducting 20 interviews that all ask the same questions and miss the same blind spots.
